Introduction
Security leaders spend a lot of time talking about what AI can do - automate investigations, summarize alerts, generate playbooks, self-heal infrustructure, controls autimation. Far less time is spent on what AI quietly exposes.
Across security organizations adopting AI, a consistent pattern shows up: AI does not create new organizational problems - it amplifies the ones that were already there. When AI is layered onto existing platforms and processes, it acts like a stress test. It finds every gap in data, every brittle integration, every process held together by tribal knowledge and scales those weaknesses at machine speed.
This post focuses on those fault lines: data readiness, system maturity, interoperability, and the skills and culture changes that determine whether AI transformation actually works.
AI Is an Amplifier, Not a Fixer
Teams often expect AI to make messy processes better. In practice, it makes the cracks impossible to ignore.

Forrester expects 75% of technology decision-makers to be grappling with moderate-to-severe technical debt in 2026, much of it accelerated by rushed AI initiatives. The key observation: AI multiplies the condition of whatever it touches. Solid processes and clean data become leverage. Hidden weaknesses become visible incidents, misclassifications, or outages. Treating AI as a multiplier rather than a magic fix sets expectations in the right place.
Data: The Foundation That Is Not Ready
Most AI problems in security turn out to be data problems with better marketing.
Gartner reports that 63% of organizations do not have—or are unsure if they have—AI-ready data management practices. Through 2026, organizations without AI-ready data will see over 60% of their AI projects abandoned. A 2025 survey found that 98% of companies have already experienced AI-related data quality issues, despite aggressive investment in AI. Under the hood, roughly 70% of AI failures trace back to unresolved data issues: missing fields, schema drift, duplicated data, and inconsistent semantics across systems. For security teams, this shows up in familiar ways:
- Endpoint logs use different field names for the same concept.
- Cloud providers emit events with incompatible schemas.
- Threat intelligence feeds mix formats and confidence scales.
When data is not parsed and normalized, AI systems burn cycles just trying to reconcile formats. The result is brittle behavior and false confidence. OCSF and similar schema efforts are slowly improving interoperability, but most environments still have long tails of “special” data sources that AI cannot reliably reason over.
An emerging twist is synthetic and AI-generated data. Without strong lineage and observability, organizations risk training or tuning models on their own hallucinations and noisy artifacts, further degrading data quality over time.
System Maturity and Technical Debt as AI Blockers
Even with good data design, system maturity often becomes the next hard limit.
Legacy platforms and brittle integrations struggle to support AI workloads. Retrofitting older SIEMs, case management systems, and SOAR tools can be complicated, expensive, and risky—especially when those platforms are already out of mainstream support. Teams end up spending more time moving and cleaning data than using it.
Gartner forecasts that more than 40% of agentic AI projects will be canceled by 2027 due to high costs, unclear business value, and insufficient risk controls. Only around 11% of enterprises have successfully moved agentic AI from pilot into production. In many cases, the blocker is not “AI performance” but the surrounding ecosystem:
- Detection logic encoded in brittle playbooks no one wants to touch.
- Manual handoffs in incident response that AI cannot safely automate.
- Change management processes that cannot keep up with fast-moving AI behavior.
CIO and CISO teams are discovering that technical debt management is now part of AI governance. Safe AI requires clear dependency maps, testable integrations, and environments where behavior changes can be rolled out gradually instead of all at once.
Interoperability: AI Inside Silos
AI works best when it can see across systems. Most security stacks are not built that way.
Cross-platform AI requires sharing data and capabilities across products with different security models and schemas. Policy researchers warn that traditional approaches are inadequate for the distributed trust relationships that interoperable AI requires, particularly as regulations like the EU AI Act add jurisdiction-specific constraints. In practice, the interoperability gap shows up as:
- API attribute mismatches between SIEM, EDR, and cloud security tools.
- Frequent breakage in parsing rules when upstream vendors change formats.
- AI features that only operate cleanly inside a single vendor’s ecosystem.
The result is AI that can summarize the view within one product extremely well, but cannot easily reason across the full kill chain. Human analysts still have to stitch together context from multiple tools. Until interoperability improves, “AI for X” will mostly mean “AI for this one platform,” not AI for the security program as a whole.
Skills and Culture: The Real Gap
A growing body of research suggests the hard part of AI adoption is not tooling, it is judgment.
A Fortune/Protiviti survey of 1,540 board members and C-suite executives concludes that the AI skills gap is really a critical thinking gap: leaders are more worried about the ability to oversee and question AI-driven decisions than about prompt-writing proficiency. On the security side, 50% of organizations cite the lack of security experts as the biggest obstacle to improving security, followed by legacy technology complexity (46%) and regulatory uncertainty (45%). At the same time, 65% of organizations say they need to rapidly upgrade security monitoring and threat detection capabilities due to AI-related concerns. Darktrace’s AI Maturity Model frames the shift from manual operations to AI-assisted and eventually AI-delegated workflows. As organizations move up that curve, analyst roles shift from executing tasks to supervising decisions and validating outcomes.
The implication: training plans that focus only on “how to use AI tools” will fall short. Security teams also need:
- Experience interpreting and challenging AI outputs.
- Clear escalation paths when AI-driven decisions look wrong.
- Psychological safety to override AI even when it appears confident.
Culture determines whether AI becomes a helpful copilot or an opaque oracle no one wants to question.
AI will keep improving. The real question for security organizations is whether the underlying data, systems, and culture are ready for what AI will reveal.
